Management by Objectives: The Planning Process Applied to Daily Work

The system of management by objectives assumes that because our concerns here are short-range, we should know quite well what our environment demands from us “…” The idea behind MBO is extremely simple: If you don’t know where you’re going, you will not get there. Or, as an old Indian saying puts it, “If you...

The art of management lies in the capacity to select from the many activities of seemingly comparable significance the one or two or three that provide leverage well beyond the others and concentrate on them. For me, paying close attention to customer complaints constitutes a high-leverage activity. Aside from making a customer happy, the pursuit...

One of the things I have come to believe strongly is that culture is real; it’s also incredibly important, and it’s something that many people don’t understand at all. It’s both an easy, natural consequence of your company’s evolution and something that can quickly become a problem if you don’t tend to it. Consciously guiding...

Researchers classified the three types of behavior. The first group, termed gamblers, took high risks but exerted no influence on the outcome of events. The second group, termed conservatives, were people who took very little risk. The third group, termed achievers, had to test the limits of what they could do, and with no prompting...

Objectives and Key Results are first and foremost an empowerment technique. The main idea is to give product teams real problems to solve, and then to give the teams the space to solve them. This goes right to the core of enabling ordinary people to create extraordinary products. — EMPOWERED: Ordinary People, Extraordinary Products (Silicon...

The manager role is the “catalyst” role. As with all catalysts, the manager’s function is to speed up the reaction between two substances, thus creating the desired end product. Specifically, the manager creates performance in each employee by speeding up the reaction between the employee’s talents and the company’s goals and between the employee’s talents...

Even with its imperfections, our evidence-based approach to learning about people, guiding them, and sorting them is much fairer and more effective than the arbitrary and subjective management systems that most organizations still rely on. I believe that the forces of evolution will push most organizations toward systems that combine human and computer intelligence to...

Algorithms are principles in action on a continuous basis. I believe that systemized, evidence-based decision making will radically improve the quality of management. Human managers process information spontaneously using poorly thought-out criteria and are unproductively affected by their emotional biases. These all lead to suboptimal decisions. Imagine what it would be like to have a...

Two inner forces can drive a person to use all of his capabilities. He can be competence-driven or achievement-driven. The former concerns itself with job or task mastery. A virtuoso violinist who continues to practice day after day is obviously moved by something other than a need for esteem and recognition. He works to sharpen...

Good teams have product, design, and engineering sit side by side, and they embrace the give and take between the functionality, the user experience, and the enabling technology. Good teams get their inspiration and product ideas from their vision and objectives, from observing customers’ struggle, from analyzing the data customers generate from using their product,...

Continuous transformation—an organization’s capability to test and learn from experiments having to do with its own structure and processes, promoting the best-proven techniques company-wide while limiting or discarding the rest—is what will give that organization the ability to thrive in the modern era. It’s my last suggestion as an addition to the toolbox of the...

A manager’s output is the output of the organization under his supervision or influence. Put another way, this means that management is a team activity. But no matter how well a team is put together, no matter how well it is directed, the team will perform only as well as the individuals on it. In...

Imagine a world in which managers and employees have honest conversations about each other’s goals and time tables; where managers and team members define jobs that match their values and aspirations; and in which even employees who move on to a different employer maintain an ongoing, mutually beneficial relationship with the company. It’s a world—and...

The discipline of personal mastery starts with clarifying the things that really matter to us, of living our lives in the service of our highest aspirations. Here, I am most interested in the connections between personal learning and organizational learning, in the reciprocal commitments between individual and organization, and in the special spirit of an...

Personal mastery is the discipline of continually clarifying and deepening our personal vision, focusing our energies, developing patience, and seeing reality objectively. As such, it is an essential cornerstone of the learning organization—the learning organization’s spiritual foundation. An organization’s commitment to and capacity for learning can be no greater than that of its members. The...

Alignment means that managers should explicitly seek and highlight the commonality between the company’s purpose and values and the employee’s career purpose and values. Some obvious commonality emerges naturally: both sides thrive on progress. Companies want to launch new products, grow their market share, and expand into new markets; employees want to take on new...

Teams win when their individual members trust each other enough to prioritize team success over individual glory; paradoxically, winning as a team is the best way for the team members to achieve individual success. The members of a winning team are highly sought after by other teams, both for the skills they demonstrate and for...

Habits are behavioral autopilot, and that’s why they’re such a critical tool for leaders. Leaders who can instill habits that reinforce their teams’ goals are essentially making progress for free. They’ve changed behavior in a way that doesn’t draw down the Rider’s reserves of self-control. Habits will form inevitably, whether they’re formed intentionally or not....

Change for the better is not just possible, but absolutely necessary. A good leader cannot sit and watch things carry on as usual without sorting out how transformation can occur. In all of my years in this industry, across companies large and small, I have never seen a team that doesn’t need to change and...
